Pareto is the model you can produce without thinking, which is why it lands on questions it was never built for. There is a smaller one that fits.

Pareto turns up everywhere. Which clients to keep, which bugs to fix, which people carry the team, which features earn their place, which projects survive the quarter. One rule applied to five different questions, and it answers exactly one of them: where the output concentrates.

A revenue model reports what comes in. It says nothing about what you owe.

Familiar Is Not the Same as Fit

The reason 80/20 ends up on every question is that it is the model you can produce without thinking. It fits on a napkin, survives a bad meeting, and makes you sound decisive in a single sentence. That is a comfort zone, and a comfort zone is picked for how close at hand it is, never for how well it fits.

So ask what should keep running, and Pareto is silent. Ask what deserves protecting, and it is silent again. Ask what can go, and it will point with total confidence at everything that has not billed you lately, which is a different answer from the one you needed.

The alternatives take the same effort to learn. What they lack is repetition, and an unfamiliar model gets treated as complicated.

The Other Model Fits in the Same Pocket

Fifty per cent on needs, thirty on wants, twenty on savings. It comes out of personal finance, and it takes about as long to learn as 80/20 did.

The difference is the entire point. It allocates the full hundred. Every category is named, so nothing sits at zero because nobody mentioned it. Pareto sorts what you already have; 50-30-20 commits it in advance. Move it onto a week, and it stops being a budgeting rule: half your hours to the work that carries the year, a third to what you are building next, a fifth to the things that get noticed only when they fail.

The percentages are negotiable. Naming every category is not.

Pareto will keep answering the question it was built for, and answering it well. Everything else you have been settling with it was settled by the only model that happened to be in the room.
